A design system is easy to start and hard to keep alive. We've now run ours across more than 50 product surfaces and a few dozen teams, and the lessons that actually moved the needle weren't the ones we expected.

Tokens before components

Every team wants to start with a component library. We learned the hard way that skipping straight to components without a token layer underneath just relocates the inconsistency — instead of five different blues in five different buttons, you get five different button components that all look slightly different from each other.

Once color, spacing, and typography lived as tokens rather than hardcoded values, components became a much thinner layer. Teams could theme, rebrand, and adapt without ever touching the underlying primitives.

A component library without a token foundation is just a faster way to produce inconsistency.

Governance without bureaucracy

Centralized control kills velocity; no control kills consistency. The balance we landed on was a small core team that owns the primitives, and a contribution model that lets product teams propose new components once they've proven the pattern in production two or more times.

  • Every new component ships with usage guidelines, not just code.
  • Breaking changes get a deprecation window, never a silent swap.
  • Contribution reviews focus on consistency, not taste.

The adoption curve

Adoption isn't a launch event — it's a slow curve that only bends upward once the system is genuinely faster than building from scratch. That meant investing as much in documentation, Figma libraries, and onboarding as we did in the code itself.

Eighteen months in, teams that once resisted the system now default to it without thinking. That's the real signal a design system has matured: it becomes invisible.
